Between "as-is" private label and a full OEM development from scratch, there's a middle, often more practical option — taking a factory's existing product and modifying specific elements to your requirements. It's faster and cheaper than a full development, but it requires understanding what's cheap to change and what's effectively equivalent to starting a new development.

What's usually cheap to change

Material color, if the factory already works with the pigment or fabric you need for other orders — that doesn't require a new raw material purchase specifically for you. Size within the factory's existing range — if they already offer similar sizes for other clients, adding one more variant to that range usually doesn't require new tooling. Logo, engraving, or simple markings — same principle as private label, minimal cost above the standard run.

What requires new tooling and is effectively OEM

Changing the shape or construction of a molded part will almost always require a new or modified mold, which costs money and time comparable to developing a new product. Switching to a fundamentally different material (say, from plastic to metal) usually means a different production process chain, not just a different raw material purchase. Adding functionality that wasn't in the original product (a new button, mechanism, electronic component) requires engineering work, even if the product looks similar to the original from the outside.

How to figure out what a specific change will cost

Ask the factory directly whether the desired change requires a new mold or modifying an existing one — this is the first and most important question determining the cost bracket. Ask whether the factory already has a ready solution for a similar change from other clients — sometimes what seems like a unique modification has actually already been worked out on another order and costs far less than expected.

Minimum volume for a modification

A modification without tooling changes is usually available at the same minimum volume as the factory's standard product. A modification requiring a new mold needs higher volume to justify the mold cost — as with full OEM, it's worth comparing whether expected sales volume will pay back the development cost before agreeing to the change.

How to properly formulate a modification request

Show the factory the original product (by SKU or a photo from their own listing) and explicitly state what should change and what should stay the same — this reduces the risk that the modification accidentally affects something you liked about the original. Request a sample with the modification separately, even if you're already familiar with the original product — the combination of the change with the rest of the design can behave differently than expected.

When modification beats full development, and when it doesn't

Modification makes sense when the factory's base product is largely satisfactory and only targeted changes are needed — this saves time and money compared to developing from scratch. If the list of changes grows and each one requires new tooling, at some point it becomes cheaper and more logical to treat it as a full OEM project from the start, rather than stacking modifications one after another.
